peel back the onion
Peel Back the Onion
To dig deeper into a topic layer by layer, uncovering hidden complexity, root causes, or nuances not visible at the surface.
When you'd see it: Analysis discussions, root cause investigations, and strategy sessions. 'When we peeled back the onion on the churn spike, we found three distinct cohorts with different problems' means what looked like a single issue turned out to be multiple separate issues layered underneath.
Why it matters: Surface-level answers are often wrong or incomplete. 'Peel back the onion' signals a commitment to understanding root causes rather than treating symptoms. The onion metaphor captures the experience of discovering that each layer of an explanation contains another layer underneath it.
Common mistakes: Peeling back the onion without stopping at the actionable layer. Analysis can go infinitely deep — at some point you've found enough root cause to act on. Endless peeling without a synthesis is analysis paralysis dressed in a metaphor.
