span of control

The number of direct reports a manager has. Typical spans range from 4–8 for knowledge work roles, with wider spans (8–15) in more process-driven or junior-heavy environments. Narrow spans allow more coaching and coordination; wide spans push more autonomy to ICs and require stronger documentation and process. Span of control is a key design variable in organizational structure.

When you'd see it: Org design reviews, management effectiveness assessments, Series B–D scaling decisions.

Why it matters: Span drives cost (more managers = more overhead) and culture (narrow spans = more hierarchy and latency). Getting span right is one of the most consequential architectural decisions a growing company makes.

Common mistakes: Treating span as a fixed rule rather than a variable that depends on role complexity, team maturity, and how much coordination the work requires.
